[INFRA-1332] docs(plane-enterprise): instance settings are managed in god-mode; remove env.skip_env_var from values (3.11.4) - #368
Was:values.yaml, README §6, the parameter table, the rotation runbook and the install notes told users to set env.skip_env_var: '0' so the API would read SMTP, OAuth/OIDC/SAML/LDAP and LLM settings from the environment. The commercial API has forced SKIP_ENV_VAR=1 since v1.0.0, so it never did. A customer on 3.10.2 set it with IS_OIDC_ENABLED=1 and OIDC stayed off.
Now: instance settings are managed in the god-mode admin UI by design. env.skip_env_var is removed from values.yaml, and the docs say to configure and rotate these settings in god-mode.
The template still renders SKIP_ENV_VAR with default "1", so existing releases are unchanged. The install notes warn anyone who still sets '0': save the settings in god-mode, then remove it.
Where to look
🔴 charts/plane-enterprise/templates/config-secrets/app-env.yaml — same render, comment only
🟡 charts/plane-enterprise/templates/NOTES.txt — rotation warning reworded; new warning when skip_env_var is not '1'
Watch out for: the template keeps passing an explicit env.skip_env_var through instead of forcing "1". Forcing it would point the workers of releases that set '0' (SMTP sometimes only in env, with empty database rows) at those empty rows on upgrade. Hardcoding "1" can follow in the next major.
Blast Radius
helm upgrade of every existing release: manifests byte-identical to master apart from the chart-version label (and the timestamped job names that change on every render).
Releases that set env.skip_env_var: '0': same manifests; the install notes gain one warning.
Releases using external secrets: the rotation warning now says to rotate these settings in god-mode.
Proof
Important
Confidence: High — renders diffed against master across five value sets; notes rendered for each warning path
Ran:helm lint. helm template of master vs this branch, with the version held at 3.11.3: identical for default, examples/values-openshift.yaml, external secrets (app_keys + app_env), and skip_env_var set to '0' and to '1'. helm install --dry-run=client notes for default (no new warning), external secrets, and skip_env_var'0'.
Try it:helm template r charts/plane-enterprise --set license.licenseDomain=x | grep SKIP_ENV_VAR → SKIP_ENV_VAR: "1", same as master.
Not verified: a live cluster install (render-identical, so nothing changes in the cluster).
Rollout
None for existing releases. Anyone who set skip_env_var: '0' should save their settings in god-mode and drop the value. The install notes say so.
Clarified that instance settings—including sign-in providers, SMTP, LLM, and LDAP credentials—are managed in the admin interface and stored in the database. Updating Kubernetes Secrets does not rotate these settings.
Updated guidance for existing env.skip_env_var: "0" configurations: the API ignores this value while background services may still read environment values. Save settings in the admin interface and remove the value.
Removed env.skip_env_var from the chart’s documented settings and values.
Chores
Updated the enterprise Helm chart version to 3.11.4.
…rrect the skip_env_var docs (3.11.4)
The chart documented env.skip_env_var: '0' as making the API read instance
settings (SMTP, OAuth/OIDC/SAML/LDAP, LLM key, login toggles) from the
environment. The commercial API entrypoint forces SKIP_ENV_VAR=1, so the API
never sees it; only worker, beat and the consumers do, and the two disagree.
Add env.sync_config_from_env (default false). It renders
PLANE_SYNC_CONFIG_FROM_ENV=1, which makes the API copy every setting the
environment sets into the database on start (plane-ee #10852). It is rendered
only when on, so existing releases render byte-identical apart from the
version label.
Correct values.yaml, the README section and parameter table, the rotation
runbook and the install notes. Add a notes warning when skip_env_var is not
'1', and a Rancher question for the new value.
The enterprise Helm chart removes env.skip_env_var from its values and updates its warnings and documentation about database-managed instance settings. The chart version changes from 3.11.3 to 3.11.4.
The values file no longer defines env.skip_env_var. NOTES warns when its effective value is not "1" and describes the behavior of database-managed credentials. The README and runbook state that Secret rotation does not update those credentials. The chart version changes to 3.11.4.
The chart preserves its existing environment-variable rendering, but its revised settings-source guidance warrants confirmation against the supported application version. The established concern is bounded documentation risk rather than a demonstrated deployment failure.

…_from_env applies
Add a table of every instance setting the API reads from the database, by
area, marking the 10 stored encrypted, with the formats that are not plain
toggles (seconds, days, comma-separated, JSON). Checked against the registry in
plane-ee (core + extended).
Correct "seeded from the environment on first startup": the OIDC, SAML and LDAP
settings never are, so on a fresh install they could only be set in god-mode.
…vour of sync_config_from_env
Two switches with overlapping names left it unclear which one to use. The API
never honoured skip_env_var, and with sync_config_from_env its only remaining
effect is to point worker, beat and the consumers at the environment while the
API reads the database.
Drop it from values.yaml so sync_config_from_env is the one documented switch,
and mark it deprecated in the README, parameter table, runbook and install
notes, with a two-step migration (enable the sync, then remove skip_env_var).
The template keeps rendering it with the same default, so every existing set of
values renders byte-identical.

… god-mode; remove env.skip_env_var from values
Instance settings (sign-in, SSO providers, SMTP, LLM key) are managed in the
god-mode admin UI by design, not through environment variables. The chart
documented env.skip_env_var: '0' as making the API read them from the
environment, which the commercial API never did.
Drop sync_config_from_env (its app side, plane-ee #10852, was closed) and remove
env.skip_env_var from values.yaml. The README, rotation runbook and install
notes now say to manage and rotate these settings in god-mode. The template
keeps rendering SKIP_ENV_VAR with default "1", so every existing release renders
byte-identical, and the install notes warn anyone who still sets '0' to save
their settings in god-mode and then remove it.

Reword the template comment: '0' makes the API read instance settings from the environment.
The new comment at app-env.yaml:126-128 says the API always reads instance settings from the database. The chart still renders SKIP_ENV_VAR at line 129. The API workload receives that value through the app-vars ConfigMap. With env.skip_env_var: '0', the API re-reads the database-resident settings from the environment on each start. The comment therefore hides an active configuration path. Reword it to state both values of SKIP_ENV_VAR.

Review comment at @charts/plane-enterprise/templates/config-secrets/app-env.yaml
around lines 126 - 128:
Reword the comment near the SKIP_ENV_VAR rendering in the app-env template to
accurately describe both values: the default “1” makes the API read instance
settings from the database, while “0” makes it re-read them from the environment
on each start. Preserve the existing template behavior.
Unverified finding
We couldn't verify this from the code. It is shown for review, not as a verified issue.
The warning says the API ignores an explicit SKIP_ENV_VAR="0", while app-env.yaml still passes "0" through to the ConfigMap. If a supported API image honors that variable, the warning gives incorrect migration advice.
Removing the value as instructed could change the API’s settings source and leave it using stale database settings instead of the environment values it previously used.
This can occur when: An existing release retains env.skip_env_var: '0' and runs an API image that uses it when loading instance settings.
Unverified finding
We couldn't verify this from the code. It is shown for review, not as a verified issue.
The new warning says database-resident settings are not read from the environment and that rotating a Secret has no effect. If the application still seeds an unset instance setting from its environment on first startup, this categorical guidance is misleading.
The operator may believe the environment value cannot configure the setting, although it becomes the initial database value.
This can occur when: An operator starts an instance with an unset SMTP, OAuth, LLM, or LDAP setting supplied through an environment-backed Secret.
