Summary

  • Make bun run release work from this repo plus .env alone (no sibling checkouts): map GITHUB_TOKEN→GH_TOKEN, default GH_REPO, guard packages/opencode/package.json version before touching GitHub.
  • Document the three publish channels on the scripts that own them (GitHub Release / Xiaomi FDS / npm), so a clean checkout can run and read the release path.
  • Move fds-upload.ts up to script/ (release infrastructure shared by build and ops).
  • Drop unused tooling: upgrade-opentui.ts, run-workspace-server, and debug-workspace-plugin.ts.

Verification

  • bun run typecheck passes.
  • Version-mismatch guard smoke-tested (release.ts 9.9.9 aborts with a clear error).
  • Env alias mapping smoke-tested (FDS/GH names resolve as documented).

Notes

  • Secrets stay in .env / CI secrets; short aliases for our own credentials are intentionally not supported (canonical MIMO_FDS_* names only).

Map FDS_AK/FDS_SK onto MIMO_FDS_* and default GH_REPO so a clean
checkout plus .env can run bun run release. Guard package.json version
before touching GitHub. Process runbook stays out of the public tree.
fds-upload is release infrastructure shared by build and ops, so it
belongs next to release.ts. upgrade-opentui is unused.
Unused local remote-workspace debugger.
GitHub Release, FDS, and npm each get a short how-to on the script that
owns them so a clean checkout can release without sibling repos.
